01

Supplier research, samples, MOQ, pricing and quality control.

02

Freight, customs, documentation, duties and landed cost.

03

Fulfill

FBA, 3PL, Shopify fulfillment and TikTok Shop operations.

04

Scale

Forecast inventory before marketing velocity creates stockouts.

STEP 01

Know Your Product Economics Before Ordering.

A cheap unit cost does not automatically mean you have a profitable product. Calculate the economics from the factory all the way to the customer's door.

Factory Unit Cost Know your cost per unit at multiple order quantities.
Packaging Cost Include boxes, inserts, labels, cartons and custom packaging.
Freight Cost Per Unit Allocate ocean, air or ground freight across each unit.
Duty + Import Fees Estimate applicable customs duties, brokerage and import costs.
Fulfillment Cost Calculate FBA, 3PL, pick-and-pack and outbound shipping.
Marketplace Fees Account for Amazon, Shopify payment processing and TikTok Shop fees relevant to your setup.
STEP 02

Vet The Supplier. Not Just The Product.

A great sample from an unreliable supplier can become an expensive problem once you start ordering thousands of units.

Verify Business Information Confirm company identity, manufacturing location and business documentation.
Factory vs. Trading Company Understand who actually manufactures your product.
Request References Ask about other markets, categories and export experience.
Confirm Production Capacity Make sure your supplier can support future volume if demand increases.
Negotiate MOQ Don't automatically accept the first minimum order quantity quoted.
Confirm Lead Times Document production time, packaging time and expected ship date.
STEP 03

Sample. Test. Inspect.

Don't let your first large purchase order become your quality-control test.

Order Multiple Samples Compare consistency instead of judging one perfect sample.
Create Product Specifications Document materials, dimensions, tolerances, colors and packaging.
Define Acceptable Quality Agree on defects and acceptance standards before mass production.
Pre-Shipment Inspection Consider independent inspection before the balance is paid and inventory ships.
STEP 04

Handle Compliance Before Inventory Moves.

Requirements depend heavily on product category and destination. Do not assume your supplier's existing documentation automatically covers your product or your market.

IMPORTANT:

Food, supplements, cosmetics, children's products, electronics, medical-related products and other regulated categories can require additional testing, labeling, registration or documentation.

Identify Product-Specific Regulations Determine which U.S. agencies and rules apply to your category.
Check Label Requirements Review required warnings, ingredients, country of origin and other applicable disclosures.
Confirm Testing Documentation Keep applicable laboratory reports and certificates organized.
Review Marketing Claims Product claims can create regulatory issues even when the physical product itself is compliant.
STEP 05

Build Packaging For Commerce.

Packaging has to protect the product, communicate the brand and survive the fulfillment network.

Barcode Strategy Determine the identifiers required for your products and channels.
Retail Packaging Make the product understandable without requiring a salesperson.
Master Cartons Document carton quantity, weight and dimensions.
Shipping Protection Test whether packaging survives the actual delivery environment.
STEP 06

Plan Freight Before Production Finishes.

01 FACTORY
02 INSPECTION
03 FREIGHT
04 CUSTOMS
05 3PL / FBA
06 CUSTOMER
07 REORDER
Choose Air vs. Ocean vs. Ground Compare speed, inventory needs and total landed economics.
Confirm Incoterms Know which party is responsible for freight, insurance, customs and delivery at each stage.
Use A Freight Forwarder When Appropriate Coordinate shipping documentation and international movement.
Prepare Customs Documentation Commercial invoice, packing list and applicable shipping documents should match the shipment.
STEP 07

Know Your True Landed Cost.

Your supplier quote is not your actual product cost.

FACTORY COST
+ PACKAGING
+ INSPECTION
+ FREIGHT
+ DUTIES / CUSTOMS
+ INBOUND DELIVERY
= TRUE LANDED COST
STEP 08

Choose Your Fulfillment System.

Amazon FBA

Amazon can store inventory and fulfill eligible Amazon orders through Fulfillment by Amazon.

Shopify + 3PL

Connect your Shopify operation with your chosen fulfillment workflow or third-party logistics provider.

TikTok Shop

Configure fulfillment and shipping around the options available to your seller account and market.

STEP 09

Don't Let Marketing Outrun Inventory.

A campaign can work faster than your next production run. Inventory planning therefore needs to happen before aggressive scaling.

Know Daily Sales Velocity Track units sold per day by SKU and channel.
Know Total Reorder Lead Time Include manufacturing, inspection, freight, customs and receiving.
Maintain Safety Stock Give yourself room for delays or unexpected demand.
Create Reorder Alerts Don't wait until inventory is nearly gone to start production.
STEP 10

Prepare Inventory For Each Sales Channel.

Amazon

Review Amazon's current product, prep, labeling, packaging and FBA requirements before sending inventory.

Shopify

Sync SKUs, inventory, warehouse rules, shipping profiles and order-routing logic.

TikTok Shop

Keep listing inventory and fulfillment operations aligned with your current TikTok Shop seller requirements.

STEP 11

Now You Can Scale Marketing.

Once supply, inventory and fulfillment are stable, marketing has something reliable to scale.

TRACK Sell-Through
TRACK Stock Cover
TRACK Landed Cost
TRACK Margin
The goal isn't simply "more inventory."

The goal is enough inventory to support demand without trapping unnecessary cash in slow-moving stock.

Build The Rest Of Your Growth Machine.

Supply chain is only one part of the system. Once inventory is ready, your next job is turning that inventory into customers.
